OneSleep had already proven itself in the Bulgarian market. With a carefully curated product catalog, a loyal customer base, and deep industry knowledge, the brand was ready to expand, but their digital infrastructure was somehow holding them back.
Their Magento store had become difficult to maintain and was slowing down daily operations. Expanding to other countries was a key focus, but Shopify Markets was not an option at the time, since Shopify Payments was not available in Bulgaria. This made it harder to manage multiple storefronts under one system.
To add to the complexity, OneSleep needed to support local services like installment payments and custom advertising feeds - features that Shopify did not offer by default. A typical setup would not have covered the brand’s regional needs or growth plans…and this is when the company turned to us!
Gloross partnered with OneSleep (Matraci.bg) not only to switch platforms but also to build a scalable Shopify+ Setup, tailored to their regional needs and long-term goals. The provided solution needed to work across markets, languages, and systems, without adding unnecessary operational friction.
As part of this transformation process, OneSleep.com became the umbrella domain for all international stores and now redirects to Matraci.bg for users in Bulgaria, consolidating the brand’s local and global operations into a seamless Shopify Plus ecosystem.
OneSleep had a clear vision for growth, but turning that vision into reality meant overcoming several market, technical, and operational limitations. Below are the key challenges we identified at the beginning of the project:
Since Shopify Payments was not available in Bulgaria, OneSleep could not use Shopify Markets - Shopify’s built-in solution for managing multiple countries from a single store. As a result, a native multi-market setup was not an option.
To allow international expansion, we had to build separate stores and a custom structure - one that gave each storefront the flexibility to run independently, while keeping everything connected behind the scenes.
While Shopify provided a solid foundation, it did not support several region-specific tools that the company relied on. These included local installment payment providers like TBI, BNP, and NewPay, as well as custom Google Shopping and Google Merchant Center dynamic feeds tailored to the Bulgarian and Romanian markets.
Since these services were essential to the business model and customer expectations, we needed to find ways to integrate them into the new ecosystem without compromising performance or usability.
Expanding across multiple countries meant working with different domains, languages, currencies, and product catalogs. Without the right setup, this would have required a significant amount of manual work, increasing the risk of inconsistencies across storefronts.

To meet both customer expectations and internal needs, OneSleep relied on several advanced features and third-party integrations. These tools were essential to the business, but as the number of regional e-shops grew, they began to affect performance.
Speed had to be carefully managed. The goal was to ensure a fast, reliable eCommerce experience without compromising on the functionality required in each market.
Addressing these challenges required more than isolated fixes. It called for a holistic strategy that connected technology, operations, and international growth.
Rather than applying one-size-fits-all fixes, we approached this project as a complete system redesign tailored to OneSleep’s real-world operations and future objectives. Every improvement we introduced was a purposeful hack - built for functionality, long-term efficiency, and ease of use for the internal team.
As part of the broader objective to build a scalable international ecosystem, we replatformed Matraci.bg - OneSleep’s primary store for the Bulgarian market - from Magento to Shopify Plus. This step laid the technical foundation for smoother expansion and more efficient store management.
We ensured a seamless and accurate transfer of products, collections, customer accounts, and order history. To protect existing visibility, SEO rankings were preserved through structured URL mapping and proper redirects, minimizing the risk of traffic loss during the transition.
To bring the multi-store system to life, we set up separate Shopify Plus expansion stores for each region - including Romania, Greece, Serbia, and Cyprus - each localized with its own language, domain, and pricing.
We used a specific tool to speed up the launch of each storefront and automate the syncing of products, collections, and customer data. This reduced manual work and helped the team keep everything consistent across markets.
The result? A scalable setup that worked across regions, simplified day-to-day operations, and gave OneSleep the flexibility to grow without extra complexity.

We ran targeted optimizations to reduce load times, improve Core Web Vitals, and ensure each e-shop delivered a fast, reliable experience. These updates helped boost conversion rates without the need for major design changes or extra development costs.
Alongside these improvements, we also supported OneSleep’s (Matraci.bg) internal team with a streamlined tech stack, ERP integration and hands-on onboarding, making sure they could confidently manage their new Shopify Plus ecosystem right from day one.

This “lift-and-shift” included extracting and importing the entire customer database and order history, rebuilding and enriching the product catalog with updated PDP templates and advanced filters, and handing off a refreshed storefront design to the client’s team. Every piece - from customer accounts and purchase data to page layouts and search filters - was activated and QA-tested end-to-end, ensuring Sleepy.bg went live seamlessly without operational interruptions.
After the launch, we benchmarked the new setup and rolled out key performance improvements such as optimized asset loading and refined filter logic across the client’s existing stores, including OneSleep and Matraci.bg, to deliver faster shopping experiences site-wide.
